Quarterly priorities from a messy list

Help me choose my priorities for the next quarter.

My goal for the quarter, in one sentence: <goal>
Everything I think I should do (unsorted): <paste your full list>
My real capacity: <hours per week I can give to this, and who else can help>
What happened last quarter: <what I planned vs what I did, honestly>

Do this:
1. Group the list into themes and name them.
2. Score every item 1–5 on: impact on the quarter goal, and effort. Show it as a table.
3. Propose the 3 priorities. For each: what "done" looks like on the last day of the quarter, the first step this week, and the weekly signal that tells me it is on track.
4. Write the "not doing this quarter" list, with a one-line reason per item that I could say to someone who asks.
5. Tell me where my plan exceeds my stated capacity, with numbers.

Be willing to tell me my goal is too big for my capacity. Do not add items I did not list.

Replace every <placeholder> with your own details before you send it.

How to use it

1Dump the whole list, including the embarrassing items. Curating first defeats the purpose.
2Be honest about capacity in hours per week. The model will hold you to it.
3Share the 'not doing' list with your team or a friend. Saying it out loud is what makes it stick.
